From strategy to reality: the visual guide to the action board

How to run a 90-day sprint that actually produces results, keeping focus, rhythm and visibility from start to finish.

A plan without action is just an illusion. Sound familiar? You start the quarter with big goals, but day-to-day urgency eats the strategy. In the end you reach the finish line having moved little on what really matters. The 90-day sprint, managed with an action board, is the antidote. Four phases:

1. Prioritize your improvement backlog

You can't do everything at once. List every possible action and classify them with an impact-effort matrix:

  • Quick wins (high impact, low effort): start here.
  • Major projects (high impact, high effort): your big bets. One at most.
  • Fillers (low impact, low effort): only with spare time.
  • Time sinks (low impact, high effort): avoid them.

2. Set up your action board

Once prioritized, you need a visible playing field. A simple kanban board is perfect: Backlog, To do, In progress, Done. What matters is that the whole team sees it, that every task has exactly one owner (a person, not a department) and a clear definition of done.

3. Set the weekly rhythm

A plan dies without cadence. The key is a 15-minute weekly follow-up, standing, in front of the board. Every owner answers three questions about their in-progress tasks: What did I finish? What will I work on now? What is blocking me? Blockers get named in the meeting and solved outside it.

4. Celebrate the results demo

At the end of the 90 days, hold a meeting where every owner shows their results. This is not a report: it's a celebration of progress that generates the energy for the next sprint. Show, don't tell. Quantify the impact. Celebrate the effort.

Common mistakes to avoid

  • An infinite backlog without prioritization. If everything is a priority, nothing is.
  • Long follow-up meetings with no focus on unblocking.
  • Not measuring or celebrating the value created at the end of the sprint.

  • Today: prioritize your ideas with the impact-effort matrix and pick your 3 sprint goals.
  • In 7 days: set up your board (physical or digital) and hold the first 15-minute follow-up.
  • In 30 days: check the pace. Any recurring blocker? Adjust the system on the go.
